The leadership succession process at Tata Sons has moved into a more defined phase, with three senior corporate executives now emerging as the principal names under consideration to replace chairman N Chandrasekaran.

According to people familiar with the matter, the shortlist includes Tata Steel CEO and Managing Director T V Narendran, Tata Sons Executive Director and Group Chief Financial Officer Saurabh Agrawal, and National Stock Exchange (NSE) Managing Director and CEO Ashish Chauhan. No final appointment has been made, and the selection process remains ongoing.

The decision will be particularly significant for the Tata Group, one of India's largest and most diversified business conglomerates. Tata Sons serves as the principal holding company for the group, and its chairman plays a central role in shaping strategy across businesses ranging from technology and automobiles to steel, consumer products and financial services.

T V Narendran Seen as Strong Internal Contender

Among the names currently being discussed, T V Narendran is understood to have gained considerable attention as an internal candidate.

Narendran has spent more than three decades with Tata Steel and has been at the helm of the company since 2013. His career has given him extensive exposure to large-scale industrial operations, international business and major strategic investments.

His experience within the Tata ecosystem could make him a natural candidate for a group-level leadership role. He has also previously been viewed inside the conglomerate as a potential addition to the Tata Sons board, reflecting the wider recognition of his experience and standing within the organisation.

For the Tata Group, choosing an executive who already understands its culture, governance structure and portfolio could provide continuity following Chandrasekaran's departure.

Saurabh Agrawal Brings Financial and Capital Allocation Experience

Saurabh Agrawal represents another internal option. As Tata Sons' Executive Director and Group CFO, he has been closely involved with the financial side of the holding company.

His background in investment banking and experience with capital allocation are viewed as important strengths. The chairman of Tata Sons must oversee not only individual businesses but also decisions involving investments, portfolio strategy and the allocation of capital across the wider group.

Agrawal's role at the holding-company level therefore gives him a different perspective from executives who have primarily led individual operating companies.

His candidacy also highlights the possibility that the group could favour a leader with substantial experience in finance and corporate strategy as Tata Sons continues to manage a broad portfolio of businesses.

Ashish Chauhan Emerges as an Outside Possibility

Ashish Chauhan is considered the more unconventional name in the current succession discussion.

Chauhan is the MD and CEO of NSE and has a long association with India's capital markets. He was also among the founding executives involved in building the National Stock Exchange.

His experience is significantly different from that of Narendran and Agrawal. Rather than coming directly from the Tata Group's operating or holding-company structure, Chauhan brings extensive exposure to financial markets, institutions and India's evolving capital-market infrastructure.

That background could make him an interesting alternative if the selection process ultimately favours an external candidate. For this reason, he is being viewed as a potential "dark horse" in the race.

Succession Comes at a Sensitive Time

The search for Chandrasekaran's successor follows his decision not to seek another term as Tata Sons chairman. His current tenure is scheduled to end on February 20, 2027.

Chandrasekaran had previously been considered for a further five-year term, but the proposal did not receive unanimous support at the Tata Sons board. After months without a resolution, he informed the board that he would not offer himself for reappointment and urged the company to establish leadership clarity ahead of the transition.

The succession exercise has, however, faced complications because of issues involving Tata Trusts. The trusts collectively hold a substantial controlling interest in Tata Sons and are expected to have an important role in the selection process.

A regulatory restriction affecting Sir Ratan Tata Trust has complicated meetings and the nomination of representatives to the succession process. The issue has already contributed to delays surrounding Tata Sons' corporate proceedings.

What Happens Next

The final choice is expected to depend on discussions involving the Tata Sons board and the trusts that control the holding company. The three candidates bring distinctly different strengths: Narendran offers deep Tata Group experience and industrial leadership, Agrawal brings financial and capital-allocation expertise, while Chauhan offers an external perspective backed by decades in India's financial markets.

The process is therefore about more than simply replacing a chairman. It will determine the leadership direction of the Tata Group at a time when several of its businesses are pursuing major investments and expansion plans.

For now, Narendran appears to be the strongest internal contender, Agrawal remains firmly in consideration, and Chauhan provides an alternative that could reshape expectations around the eventual appointment. With no final decision yet taken, the Tata Sons succession race remains open.
